The Ladder · Rung 5 of 5 · The Desk

Every lead answered. Every job remembered.

A paying Desk for one trade, documented as it runs. An AI desk on the business's own memory answers every lead, drafts the quote, books the job, follows up and remembers. The owner approves from a phone until it has earned the right to answer alone. This page is written before the first install and fills in, one section a week, as it happens.

Named · Not live yet · No install exists as of 16 October 2026

01

An honest note first

No Desk has been installed yet. Nobody has run this rung, not the maintainer, not anyone else. This page says what rung 5 is and how it will be documented. Once the first install happens, one section below fills in each week, with the date and what actually happened. Until then the sections say so.

Rungs 1 to 4 are things you do yourself, for free, in your own apps. Rung 5 is different: it is the maintainer's paid work for one business, written up here as it runs so the next person can see what it took. Nothing on this page is for sale and nothing asks you to buy.

02

What rung 5 is

A paying Desk for one trade, documented as it runs. The Desk is an AI desk that sits on the business's own memory: its customers, its jobs, its prices, its calendar, what was said last time. On that memory it does five things.

  • Answers every lead. A call, a text, a form, an email: each one gets a reply, in the business's words.
  • Drafts the quote. From the business's own prices and past jobs, for the owner to check.
  • Books the job. Into the calendar the business already uses.
  • Follows up. The quote that was not answered, the job that was done, the customer who said “call me in the spring”.
  • Remembers. The next lead from the same customer is answered by a desk that knows them.

It picks up where rung 4 left off: a named AI with a record that outlives the session, now put to work on one business's leads.

03

How it is sold: approve first

The Desk does not start by acting. It starts by drafting, and earns the right to answer alone one kind of reply at a time.

  1. 1Week 1: drafts. Every reply is a draft. Nothing is sent. The owner reads them and says which are right.
  2. 2Weeks 2 and 3: approved from the phone. Every reply, quote and booking goes to the owner's phone first. One tap sends it. One tap stops it.
  3. 3Then: autonomous for low-risk replies. The kinds of reply the owner approved every time without a change go out on their own. Everything else still asks. The owner can take any kind back to approve-first at any time.

The Desk asks before it acts, and it keeps asking until the record shows it does not need to. That order does not change for any customer.

04

What you will have at the end

When the first install has run its four weeks, this rung will show one business with a Desk on its own memory: every lead answered, the quotes drafted from its own prices, the jobs booked into its own calendar, the follow-ups sent, and a record of which replies the owner trusts it with alone. The numbers will be that business's numbers, with dates, not a claim.

Until then, what you have at the end of this page is the plan, and a place to watch it happen.

05

The first install, week by week

One section per week. Each fills in from the record of that week once it has run, with the date. Nothing below is filled in as of 16 October 2026.

  1. Week 1 · Drafts onlyNot yet written

The plan · The Desk reads the business's own record and drafts a reply to every lead that comes in. Nothing is sent. The owner reads the drafts and says which are right.

Not yet written. Fills in from the first week of the first install, with the date, what came in, what was drafted and what the owner changed.

  2. Week 2 · Approved from the phoneNot yet written

The plan · Every reply, quote and booking goes to the owner's phone first. One tap sends it; one tap stops it. What is stopped is written down, with why.

Not yet written. Fills in from the second week: how many went out, how many were stopped, and what the stops had in common.

  3. Week 3 · Approved, and countedNot yet written

The plan · The same as week 2, with a count at the end: which kinds of reply the owner approved every time without a change. Those are the low-risk replies.

Not yet written. Fills in from the third week with the count and the list of reply kinds that qualified.

  4. Week 4 · Low-risk replies on their ownNot yet written

The plan · The Desk answers the low-risk replies without asking. Everything else still goes to the phone. The owner can take any kind of reply back to approve-first at any time.

Not yet written. Fills in from the fourth week: what the Desk answered alone, what still went to the phone, and anything that went wrong.

06

Not claimed

As of 16 October 2026:

  • That any Desk exists. No install exists as of the date at the top of this page.
  • Any price, any trade, any number of leads, quotes or bookings.
  • That the Desk is right about a quote. A quote it drafts is a draft until the owner sends it.
  • That the four weeks above will run in four weeks. The plan is the plan; the record is what happened.
  • That the Desk is the Director's office on this site. It is a different thing: one trade, one business, its own record.

When a week fills in, anything it shows to be wrong on this page gets fixed, and the fix is dated.

Show your result

There is no result to show for rung 5 yet, from anyone. If you have put a named AI from rungs 1 to 4 to work on a business's leads in your own way, approve-first or not, show it here: what it answers, what it asks before it does, and what it remembers. Hide anything private first. What people make decides what gets written next.

The top of the ladder

There is no rung 6.

Five rungs, in order. If you got here on your own, from rung 1 up, you have a named AI, a job it does every morning, a tool on the internet and a record the next session reads. The Desk is what that becomes when it is pointed at one business.
